Every conversation about AI governance used to end the same way. Someone would nod,
agree it was important, and then file it under “we’ll deal with that later.” In 2026, as AI moves from experimentation to deployment, governance is the difference between scaling successfully and stalling out.   • An AI agent in your IT service desk auto-resolves a ticket that involves a security-sensitive configuration change. Who reviews that decision? Is there a log?
  • A customer service AI denies a refund request based on transaction history. The customer escalates. Who audited the decision logic?
  • Your AI summarizes and routes a high-priority complaint incorrectly. How quickly does a human catch it?

In each of these cases, AI should be involved. However, does your governance model define what happens when it acts, and what happens when it acts wrong?

If you’re starting from scratch, or from a thin policy document, here’s a practical framework:

  1. Inventory your AI deployments: You can’t govern what you can’t see. Map every AI system, agent, and automation tool currently running, sanctioned or not.
  2. Classify by risk level: Not every AI application carries the same risk. Customer-facing decisions, financial actions, and sensitive data interactions need stricter governance than internal productivity tools.
  3. Define autonomy limits: For each use case, specify what AI can do without human review and what requires escalation. Document this clearly.
  4. Build audit trails: Every consequential AI decision should be logged with enough detail to reconstruct the reasoning. This matters both for internal improvement and regulatory compliance.
  5. Assign accountability: In 2026, new governance roles are emerging, including Chief AI Officers, AI Governance Leads, AI Auditors, and AI Risk Managers, reflecting the reality that AI governance needs named owners, not shared responsibility.
  6. Review regularly: AI governance isn’t a one-time project. As your AI usage evolves, your governance model needs to evolve with it.
